Anthropic’s latest experiment looks deceptively small: 69 employees, $100 gift cards, and a quirky internal classifieds site. But behind the toy setup is something far more serious – a glimpse of what happens when AI agents start transacting with each other on our behalf, with real money on the line.

The news in brief

According to TechCrunch, Anthropic ran an internal experiment called Project Deal, creating a marketplace where AI agents represented both buyers and sellers. The human participants were 69 Anthropic employees, each given a $100 budget via gift cards to buy real goods from each other, with agents negotiating the transactions.

Anthropic set up four versions of the marketplace. In one “real” environment, every participant was represented by Anthropic’s most advanced model, and the resulting deals were actually honored. The other three marketplaces varied the underlying models and conditions for research purposes.

In total, the agents completed 186 deals worth over $4,000 in value. Anthropic reports that users represented by more capable models consistently achieved better outcomes, yet participants generally did not notice these differences. Initial instructions given to the agents — for example, how aggressive to be in negotiation — had little observable effect on sale probability or negotiated prices.


Why this matters

This experiment is small, but the implications are large. Anthropic didn’t just run another benchmark; it staged a micro-economy of AI agents making real trade-offs about price, value and strategy. That’s fundamentally different from chatbots answering questions. It’s closer to algorithmic trading for everyday life.

The first, obvious takeaway: better models win you better deals. If this generalizes to consumer commerce, we’re looking at a future where those who can afford premium AI agents get systematically better prices, recommendations and contract terms than those using free or weaker tools. It’s a new kind of digital class divide – not just between online and offline, but between strong and weak personal AIs.

The more worrying part is Anthropic’s observation that users didn’t realize when they were on the losing side. That means market outcomes can diverge significantly while still feeling fair. Traditional consumer protection relies on people noticing bad treatment; in an agentic world, harm could be subtle, cumulative and opaque.

Sellers and platforms will also care. If buyers with powerful agents squeeze better prices, marketplaces may respond with dynamic pricing or seller-side agents that push back. You get agent-versus-agent arms races, similar to what already happens in online advertising auctions and high-frequency trading.

Finally, the fact that initial instructions barely mattered suggests that model behavior dominates prompt engineering once money is at stake. That strengthens the position of foundation model providers and weakens the idea that everyone can just "prompt their way" to parity.


The bigger picture

Anthropic’s Project Deal slots neatly into a broader industry pivot toward autonomous or semi-autonomous agents:

  • OpenAI is pushing agent-like workflows that can browse, call tools, and act inside productivity suites.
  • Google is weaving AI into shopping, travel and productivity, from Search to Workspace.
  • Startups are racing to build “AI employees” for sales, support, sourcing and procurement.

What Anthropic tested is essentially the consumer micro-version of systems that already dominate ad auctions and financial markets: algorithms bidding against algorithms at machine speed. The difference is that adtech and trading are heavily regulated domains with professional participants. Project Deal shows how the same logic may soon reach ordinary users buying second-hand furniture or negotiating a mobile contract.

Historically, whenever software automated negotiation – think airline pricing, ride-hailing surge, or Amazon’s dynamic prices – regulators and courts eventually had to grapple with algorithmic collusion and discrimination. The EU and US have both investigated cases where pricing algorithms appeared to learn tacit collusion without explicit human coordination.

Now imagine not just pricing engines, but full-stack agents handling discovery, negotiation, payment and even dispute resolution. The boundary between “platform rules” and “agent behavior” blurs. Did you overpay because the marketplace is biased, or because your agent is mediocre? Is a seller discriminating, or is their agent optimizing based on skewed training data?

Compared to its competitors, Anthropic is being unusually explicit about the risk of agent quality gaps. That’s a subtle but important framing difference from the usual Silicon Valley narrative of "AI assistants for everyone". It acknowledges that, left unchecked, agentic AI could amplify existing inequalities in wealth, information and technical literacy, rather than closing them.


The European / regional angle

For Europe, Project Deal is almost a case study for upcoming regulation. The EU AI Act emphasizes transparency when users interact with AI systems, and Brussels is already sensitive to algorithmic harms in areas like pricing, ranking and profiling. A marketplace of agents dealing for real money raises at least three European-specific questions.

First, consumer law. Under EU rules, traders must not mislead consumers or exploit information asymmetries. If a platform knows some users are represented by systematically weaker agents but does nothing, could that be seen as an unfair commercial practice? Consumer groups in Germany, France or the Nordics will almost certainly ask.

Second, data protection and profiling under GDPR. Shopping agents will need deep access to purchase histories, preferences and financial details to negotiate well. That turns them into high-value profiling engines. European regulators will want guarantees around purpose limitation, minimization and data sharing between buyer- and seller-side agents.

Third, competition and the Digital Markets Act (DMA). If a small number of gatekeepers (think: a handful of giant AI providers) control the strongest general-purpose agents, they could tilt entire marketplaces. Imagine if only users of one cloud provider’s agent consistently get the best travel, insurance or energy deals. Expect the European Commission to argue that access to top-tier agent capabilities must not become another gatekeeper-controlled bottleneck.

For European startups, there’s also an opportunity: build transparent, user-controlled agents that explicitly optimize for fairness or sustainability, not just price. That’s a niche Silicon Valley is unlikely to prioritize.


Looking ahead

The most probable trajectory is that agentic commerce quietly enters mainstream platforms over the next 2–4 years. First as “smart” shopping assistants suggesting bundles or negotiating small discounts, then as fully delegated agents that can compare offers, time purchases, and even switch subscriptions automatically.

We should watch for a few concrete milestones:

  • Integration into major marketplaces: When Amazon, Alibaba, or European players like Zalando or OTTO announce agent APIs, we’ll know the Project Deal model has gone public.
  • Financial integration: As agents gain the ability to move money autonomously via open banking, card networks or wallets, the regulatory stakes shoot up.
  • Standardization battles: Expect fights over protocols for agent-to-agent negotiation, disclosure rules, and auditability.

The key unanswered questions are mostly governance questions. Who is liable if your agent makes a terrible deal? Should platforms be required to disclose the relative capability of your agent versus others? Will regulators demand baseline “public option” agents, analogous to universal service obligations in telecoms?

There is also a less comfortable possibility: platforms may discover that a controlled level of agent inequality is highly profitable. Power users and enterprises pay for premium agents; everyone else stays on defaults that leave a bit more margin on the table. Without strong regulatory and market pressure, that outcome is entirely plausible.


The bottom line

Anthropic’s Project Deal is less about a quirky internal marketplace and more about a preview of agent-mediated capitalism. It shows that better models get better deals, and that people may not even notice when they’re consistently on the losing side. If we let this dynamic scale unchecked, AI agents could entrench a new, invisible digital class system. The pressing question for policymakers, platforms and users is simple: who gets to own the smartest negotiator in the room, and on whose terms?
